Making others thrive across complex growth problems & careers is incredibly fulfilling, it feels necessary to me after having done mentoring for nearly a decade.
In your words, what does a growth mindset mean to you?
I started with an understanding that a growth mindset means abilities & intelligence can be developed through dedication, hard work, and perseverance.
Over the years I have learned that it is more than that. It is an urge you wake up with in the morning to see challenges as opportunities. It is about embracing failure as a way to grow. It is about being open-minded. It is about being vocally self-critical. It is a decision that you need to make and dedicate yourself to. It is about bringing others along on the journey with you too so they can be the best person they can be.
I have adopted it as a huge part of my life and decided that a growth mindset is part of a life worth living.
If you could mentor a startup on one topic, what would it be?
How to make a 0m-500m EUR revenue business grow in reality, not just in theory.
Describe an out-of-the-box solution to a complex problem that made you proud of yourself.
The problem is/was how to rewrite the CGO job with the advent of Generative AI including a reality that updates every 2-4 weeks.
I realized at the highest possible level that the concept of work, of distinct responsibilities, of distinct tasks had settled into a “status quo” before genAI and had now been set to a new way of doing work for about ~70% of tasks almost “overnight”.
I came to this conclusion after doing an exercise of “fire the CGO, hire the CGO” and asking myself how should responsibility-level & task-level work be done if it could be reduced to a computation through LLMs.
In coming up with a solution firstly I realized that LLMs are semi-blind genius-grade interns – they need lots of context and clear what/why/where/when/how guidance on tasks.
Secondly, I realized that one of these LLM interns can effectively talk to another intern if you connect them.
Thirdly I realized that humans see a task often as 1 task. If you take a step back though and use first principles you will realize that we often combine 10-20 micro-judgments / microdata processing actions into 1 task by running parallel workstreams, some consciously & some sub-consciously, conceptually a bit how neural networks are architected.
Lastly, I realized that custom instructions inside chatGPT are a very effective & efficient way to convey to the interns not just how to do their own tasks but also how to listen to other models and how to pass on their conclusion to the next model
If I combine those 4 insights I realized I had to make models talk to models by disaggregating each of my tasks into a micro-task level machine overview and make 1 model per component. This allows me to now have a whole group of models sequentially & in parallel interface with each other.
The outcome is a constellation of models per task and now I step by step automate the lowest leverage tasks I can do with these models.
It feels smart, but making me admit that also makes me cringe a bit inside, I am not good at self-celebrating, I am better at making fun of myself.

Very recently, we had a Shopify section of recommended products. The problem statement was to personalize that section for all our customers and the very first thing I did was gender mapping using first names and libraries that are available online and then we did an analysis of what products a customer next buys based on their historical purchase. Then we created an API to pass an array of products for each customer and voila we had a personalized section of recommended products within 3 days.

At Onsi, lead generation was hard: low-intent lead generation (content downloads and webinar sign-ups) wasn’t working at scale, and neither was high-intent lead generation (demo bookings and product sign-ups). I hypothesized that our ICP was too busy to spend time learning via content or webinars, *and* too busy to try out new products. So, I tested pushing bite-sized elements of the product (rather than the entire product suite). The result? 18x increase in lead volume (and 2.5x increase in conversion from lead to SQL).

I like to think of myself as an explorer who likes to be on the brink, in the action – not just observing from the sidelines. Since I was small I wanted to be an explorer and a diplomat and so I’ve been doing product across Asia – from Singapore to Uzbekistan – for 10+ years precisely because it enables me to be on the border. I want to bring to building & scaling the combo of high energy for days without wind and focus & calm for the stormy days.
My key product craft is scaling organizations and products in demanding contexts. As program manager, I played a key role in launching game-changing initiatives for Redmart.com (online groceries in Singapore) in Singapore. At Daraz.com (the leading e-commerce marketplace in South Asia, Ali group), as project leader, I spearheaded a rapid re-platforming project for the Ali group across five countries in South Asia. As the founding CPO of zood.biz (lending ecosystem in MENA & CIS), I kickstarted and drove the team, the business, and the products across multiple pivots and 10 Middle-Eastern / Central Asian countries.
Funnily, even when I wasn’t a product but a commercial lead in Lazada.com (leading e-commerce marketplace in Southeast Asia, Ali group), it was still about scaling teams – which gifted me with a sometimes hard-boiled business sense.
Predictably, as someone pragmatic, I take pride in my ability to deliver tangible results, fast and from scratch. For instance, at Redmart.com I boosted user lifetime value by over 25% within months with a fresh and frozen offer and brought that into regular operations within 3 months. At Zood.biz, I set up a new BNPL product stack from scratch in less than 6 months, which enabled us to double the growth rate.
But what I value most is my conviction that the right collective will be able to deliver anything – and so that it’s all about building them. At Lazada, I replaced and retrained a team of local representatives in 3 months. At Zood, I took products from a one-man operation to a 20+ people team. It’s a mix of extreme clarity, adoption focus, and persistent commitment that makes some people still refer positively to my work years later, like in Daraz.com or at Lazada.com, where my boss called me “the rock of calm in the storm”

To me, a growth mindset is about being ever candidly curious, being generously critical, and constantly looking at what disproves or expands one’s view of the World. It’s about becoming less dumb, getting to know oneself better thanks to the reflection of the World, and vice-versa.

Would I had to mentor someone on a single topic, I would choose the art of decision-making. I find it irrigates almost everything else, from taking an investment to organizing one’s calendar. I have both a long experience and a wide array of sources to explain, which makes me able to help a lot of people.
Describe an out-of-the-box solution to a complex problem that made you proud of yourself.
I don’t think I ever thought that – but I can share a few things that made me proud: we were an e-commerce app, pushing aggressively a contextually unique cash-on-delivery value proposition. Except that I knew out of experience we would need a lot of cash to scale that – and COVID stroke, wiping out months of fund-raising progress. We had to change tack: keep users engaged on their payment needs without the burn rate. So we came up with the idea of fractioning and delaying payment, with a non-cash method attached. Within a few weeks, we had shipped the first in-house BNPL payment method, then an API. And within months the business pivoted from “e-commerce with cool payment” to “BNPL with great e-commerce.”

In the healthcare industry, a major player sought to venture into women’s health, addressing a historically taboo subject where women felt unheard. The challenge was to devise a strategy to build trust within this demographic. After several conversations, it was clear that they were over-indexing on their target demographic (women) but not actively including who women would turn to in order to validate information (mainly doctors). This led to the proposal of a strategy that involved including doctors in the social media strategy as well as providing a way for them to receive official education on the subject, which historically has not been easily accessible to them.

I migrated the website onto the same URL, including the 1,000+ articles at the time, and prioritized SEO content development and website copy. By looking at this challenge holistically, the team applied a pillar-cluster model to content creation for target keywords. Post COVID e-commerce business targets were being set quite aggressively which led to heavy pressure on internal teams, drafting unrealistic plans, missing targets & disappointing leadership teams. My suggestion was to take the wealth of customer data, and build a base for realistic growth forecasting from cohort groups that indicate the rate of retention, first orders, and order freq existing. Then translate these forecasts to individual channel targets. This allowed us to set realistic expectations across functions, yet challenged internal teams to scale & optimize channels at a target ROI. As a result, +7% increase in new customers, an +11% increase in revenue, and a -14% lesser cost.

Instead, I focused on completely abolishing it. By evaluating/interviewing alternative app providers and discovering none faced such charges, we successfully presented our findings, compelling the vendor to relent.

My colleagues struggled for years to understand the complex market of the competitors. Every new name in the market made everyone uncomfortable because it was not easy to compare ourselves with others due to the complex product, especially when there are hundreds of names and all of them differ. After a while, I came up with a competitor categorization framework, and we were able to divide those hundreds of brands, into 5 simple categories.

The most common advice I give is to take a step back. Forget about MVP scoping and product building. Instead, think about customer development first. Then I also often advise on the best way to communicate requirements to the technical team so that you can spend 4 hours on it, not two weeks, and do it better.

A startup I advised came up with an idea for a complex web application. Very heavily data-driven and a bit of Machine Learning. It required about a year to build and a large financial investment (average estimates were between $300-600k). After my advice of using other tech solutions for the launch, we created an MVP in 2 months for $30k. The rest was spent on marketing. We came to this complex solution gradually as our customer base grew.

Some of the growth hacks I’ve implemented cannot be shared, but they have proven to be highly effective, hence I always try to think about different ways to tackle growth.
One example from a few years ago involved analyzing our discount tactics during the sales process to gauge efficiency and the corresponding CVR/CAC. Upon identifying that a setup fee discount was the most effective across all metrics, I strategically increased our setup fee. This adjustment allowed us to offer larger visible discounts while still covering the cost, creating a perception of a bargain.
I then established an operational process to integrate this tactic seamlessly into our sales approach. The sales team could utilize the discounts whenever needed, leading to an immediate improvement in both CAC and CVR.

Implementation of a decentralized decision-making model & cross-functional project squads.
We had a problem related to resource allocation and the fact that our mid-level managers and I were overloaded with dozens of requests from different team members, so we decided to change our company structure to a flat organizational structure where decision-making is decentralized. We empowered teams to make their own decisions regarding their projects. This approach increased employee engagement, faster decision-making, and more innovative solutions as teams felt more ownership over their work.
On the other hand, we created small, agile teams composed of members from different departments (development, design, business analysis) to work on specific projects. This not only encouraged a holistic approach to product development but also promoted knowledge sharing and a deeper understanding of different aspects of the business.
These squads operated semi-autonomously, fostering innovation and a sense of ownership.
Sounds simple, but this decision wasn’t that obvious for us at that period of our development.
